Small-group coaching is useful when managers share a context but need to work on their own situations. It creates a peer learning environment without pretending that every participant needs the same answer. The group can examine a common leadership question, practise a conversation and give each person room to apply it to their own team. HR and L&D sponsors can use the route when the goal is both individual development and a stronger management community.
Coaching skills training is different again. It is for organisations that want managers to develop their own people through better conversations. The work connects directly to the coaching skills training offer: GROW, active listening, powerful questions, goal-setting, feedback and peer coaching are used as practical foundations rather than labels to memorise.
In one-to-one coaching, the agenda belongs to the manager within an agreed contract. The coach helps the manager identify what matters, test the story they are telling themselves, consider the perspectives of others and choose a next action. Confidentiality, boundaries and the relationship with the commissioning organisation are discussed at the outset. Coaching is not a substitute for an organisation's performance-management process, clinical support or specialist advice.
In small-group coaching, the facilitator protects the conditions that make peer learning useful: confidentiality, listening, challenge and balanced participation. A manager can bring a difficult conversation, delegation problem, change decision or team-dynamics question, then use the group to see more options. The purpose is not to create a public performance of vulnerability. It is to improve judgement and give managers a place to practise before they return to work.
Coaching skills training makes the capability repeatable. Managers learn to distinguish coaching from mentoring, advice and performance direction. They practise listening for meaning, asking questions that open thinking, agreeing a goal and reality, exploring options, and confirming the will or next commitment. They also learn when coaching is the wrong tool: sometimes a person needs clear direction, feedback, a decision or a formal performance conversation.

Small-group size is also agreed by proposal so the structure can protect airtime, confidentiality and useful peer challenge. Delivery may be in person, virtual or blended. The work begins with a contracting conversation. We clarify the reason for coaching, what the manager wants to be different, what the organisation is commissioning and how confidentiality will work. The Manager-as-Coach Assessment can help a manager or sponsor identify a starting point, but it is a prompt for conversation rather than a verdict about someone's potential.
The middle of the work stays close to live leadership. A manager might examine a relationship, plan a feedback conversation, explore how they respond under pressure or practise a coaching question that helps a team member think. In a group, peers can bring different sector and role perspectives. Between sessions, participants may test a small change and return with what they noticed. The agreed cadence creates enough continuity for reflection without pretending that a standard timetable suits every context.
Review is tied to the original contract. The manager and sponsor can look at progress against the agreed goals, confidence with particular conversations, feedback from relevant stakeholders and indicators of transfer. The purpose is to learn what is changing and where further support is needed, not to manufacture a numeric outcome that was never agreed.
Coaching is most useful when it is connected to the manager's work and held inside clear organisational boundaries.
