    The Augmented Us: identity leadership for the era of AI

    The Augmented Us is an identity leadership framework for leaders running teams where AI has moved past the pilot phase. It draws on the social identity tradition of Tajfel and Turner and the contemporary identity-leadership synthesis developed by Haslam, Reicher, Platow, Steffens and colleagues over the past two decades. It applies that work to the new reality of human-AI hybrid teams using recent research from Yan et al., McWilliams et al., Xin et al., Krug et al. and Glickman and Sharot, and tests the argument against the 2026 Microsoft Work Trend Index of 20,000 AI users.

    What this is

    Most AI enablement programmes train people to use the tools. The Augmented Us works one layer up, on the question of how teams hold together when part of "us" is no longer human. AI is now a quasi-member of the team that quietly reshapes psychological safety, the team's distribution of capability, and the cognitive habits members fall into. The leader's job is not to teach the tools. It is to sustain the team's sense of "us" through the change the tools introduce. The contribution of this framework is the operationalisation of identity leadership for AI-augmented teams, structured into a six-stage practice supported by four practitioner artefacts that fit the existing rhythms of real teams.

    The three problems it solves

    PROBLEM 01

    You can describe the AI strategy on a deck. You cannot describe how your team's character has changed in the last twelve months.

    You are leading the team you had a year ago, while the team has quietly become something different. The framework gives you the language and the practice to name and shape that change deliberately, rather than presiding over it by default.

    PROBLEM 02

    AI is shaping how your team works, whether or not anyone has decided it should.

    Yan et al. (2025) showed in a study with 905 participants that AI personas reshape team behaviour even when members do not detect their presence. Identity is being formed by default. The leader's job is to do that work consciously, before it is done by software vendors.

    PROBLEM 03

    You have invested in AI tool training. You are not seeing the team-level effects you expected.

    AI fluency programmes answer the tool question. The Augmented Us answers the identity question. The strongest results come from running both: tool fluency at the individual level, identity leadership at the team level.

    The framework preserves the four mechanisms of identity leadership defined by Steffens et al. (2014): prototypicality, advancement, entrepreneurship and impresarioship. Each is reframed for augmented teams, where the prototype, the collective interest and the boundaries of "us" all shift.

    It adds a fifth task: sustaining identity continuity. Krug et al. (2021) showed empirically during COVID-19 that continuity mediates between identity leadership and team wellbeing. AI is the next disruption of that kind, and arguably the larger one.

    The randomised controlled trial of the 5R programme produced large gains in identity leadership knowledge and medium gains in team engagement and "teamfulness". The augmented version adds a sixth stage, Recalibrating, because the 2026 Microsoft Work Trend Index reports a fifteenfold rise in unique active agents year on year (eighteenfold in large enterprises). A six-month-old identity exercise is already out of date.

    A note on what this framework is and is not

    The Augmented Us is not a new theory of leadership. The theoretical contribution belongs to Haslam, Reicher, Platow, Steffens and colleagues, whose social identity approach the framework builds on. The Identity Leadership Inventory remains Steffens, Haslam and Reicher's (2014). The 5R programme remains the work of the Queensland and St Andrews groups. Growth Performance's contribution is the application, operationalisation and practitioner translation of identity leadership for AI-augmented teams. It is also not an AI fluency programme and does not teach prompt craft, tool selection or model choice. It sits one layer up, on the team-identity layer that fluency programmes do not address.
