    The most common leadership communication failure is being too nice to be useful: caring about people so much that you withhold the honest feedback they need to grow. Effective leadership communication requires two things working together — genuine care for the person, and the courage to challenge them directly. This diagnostic helps you understand where you are strong across both dimensions and what to change to communicate with both honesty and genuine care.

    Caring Personally

    Honest, effective leadership requires genuine investment in the people you work with, not just their performance, but their wellbeing, growth and life outside work.

    1. I invest time in understanding what motivates each person I lead, what they care about beyond their job title
    2. When someone on my team is struggling personally, I acknowledge it and offer genuine support
    3. I am interested in the long-term career and development goals of the people I lead, not just their current performance
    4. I build enough trust with my team that people feel comfortable being honest with me about how they are doing
    5. People on my team know I am in their corner, that I care about them succeeding as much as I care about hitting targets

    Challenging Directly

    Caring without challenging leads to the most common leadership failure mode: withholding honest feedback out of misplaced kindness. Honest, direct challenge is an act of respect, not aggression.

    1. I give honest, direct feedback, even when it is uncomfortable, rather than softening it to the point of uselessness
    2. When someone's work is not good enough, I tell them clearly, I do not let poor performance go unaddressed
    3. I challenge ideas I disagree with in meetings, I do not stay silent to avoid conflict
    4. I give critical feedback promptly, I do not wait for formal review cycles to address performance issues
    5. People who receive feedback from me know exactly what they need to change, my feedback is specific and actionable

    Feedback Quality & Honesty

    High-quality feedback is specific, timely, honest and delivered in a way that the other person can actually hear, it is neither vague nor brutal.

    1. My feedback is specific, I describe concrete behaviours and their impact, not general impressions
    2. I give positive feedback as readily as critical feedback, I don't only speak up when something goes wrong
    3. I deliver critical feedback in private and positive feedback in public (unless the person prefers otherwise)
    4. I check that my feedback has been understood and landed, I don't just deliver it and walk away
    5. I am honest about my own mistakes with my team, I model the receptiveness to feedback I expect from others

    Building a Feedback Culture

    The most effective leaders don't just give good feedback, they create an environment where feedback flows in all directions, including upward.

    1. I actively solicit feedback from the people I lead about how I can be a better leader, and I act on it
    2. I respond well when I receive feedback, I listen, I don't get defensive, and I follow up
    3. My team members give each other feedback regularly, not just through me or formal review processes
    4. I have created a team environment where honest challenge is welcomed rather than politically risky
    5. I reward honesty in my team, I do not, even subtly, punish people who give me feedback I don't want to hear

    How the result is read

    The interactive diagnostic totals the selected item scores by section and across the whole assessment. It then matches those totals to the configured interpretation bands and shows the section-level results alongside the overall result.

    • Significant Gaps, 20 to 44: Significant gaps in your feedback and communication approach. The most common pattern at this level is high caring but low challenging — you are being kind in the short term but withholding information people need to grow. Start with one direct feedback conversation this week.
    • Developing, 45 to 64: Developing with some inconsistency across areas. Most leaders at this level are good at one dimension but struggle with the other. Check whether your Caring Personally and Challenging Directly scores are balanced — a large gap between them reveals the root issue.
    • Capable, 65 to 82: A capable communicator who largely combines care and honesty effectively. Focus on Feedback Culture — this is where capable leaders typically have room to grow. You may be giving good feedback but not yet creating the conditions for it to flow in all directions.
    • Consistently Honest, 83 to 100: You care genuinely and challenge directly, the combination that produces the highest trust and best outcomes. This is rare. The priority now is explicitly teaching this approach to other leaders and making it a team-wide practice.
